Some more info would be good. Like the face set in question
There are two ways to use a face file. One is to make a sheet, the other is to make a single image.
For the sheet, you need two rows of four columns of faces, each the same size. Look at the RTP face images to get a general idea.
For a single faceset, take the image you want to be a face and add ! in front of the name of it. So if it's called HEROFACE.png, name it !HEROFACE.png instead. The engine will read it as being a single file. Keep in mind that it will stay the same size but if it goes over the basic face size (96x96 for Ace) it will cut off the part that doesn't fit. Smaller sizes work fine, though.
Basically, if you go over the basic size either height or width-wise it will add another row/column to the image. This can come in handy if you have a lot of faces that you want all in one place (say an expression sheet for one hero) as you can put them all on there and it will stretch to fit.
